摘要

Brian Joseph Chesky(生于 1981 年 8 月 29 日,纽约 Niskayuna)是 Airbnb 的联合创始人兼 CEO。

他的轨迹是几乎每一段关键节点都用同一种"设计师"操作系统去解决的:2007 年 10 月旧金山 IDSA 设计大会期间和 Joe Gebbia 在客厅放三张气垫床、$80 一晚、还提供 Pop-Tarts 早餐——这就是 Airbnb 第一个原型;2008 年大选季手工做 1000 盒 Obama O's 和 Cap'n McCain's 谷物、$40 一盒、筹到 $30,000 救命钱(这件事直接帮他们打动 Paul Graham 进入 YC W2009);2011 年面对 Samwer 兄弟的 $90M 克隆 Wimdu 拒绝收购、坚持 "missionaries vs mercenaries" 路线;2011 年 EJ 房屋被毁信任危机时把 "how do I want to be remembered?"

It is better to have 100 people that deeply love you than to have a million people that kind of like you."(Paul Graham 给他的、他终身奉行的产品哲学。)"In a crisis, you don't make business decisions; you make principle decisions."(COVID 时期的决策框架。)"You manage people through the work. You don't manage the people, you manage the work."(Jony Ive 给他的、塑造了 Founder Mode 的话。)"Bad companies are destroyed by a crisis. Good companies survive a crisis, but great companies are defined by a crisis."(他对自己 14 年 CEO 生涯的总结。)

他也罕见地公开谈论 CEO 的孤独感、成就的空洞感、与 Barack Obama 每周一次的 "night school" 电话、自己 IPO 当天 "in sweatpants on Zoom and felt exactly the same" 的失落、以及 "Adulation is like a cup with a hole at the bottom" 这种内心反思。

"I was just so obsessed with designing a world that was different and better than the one I was in."
Diary of a CEO, 2023-10-09

"Artists and designers aren't just communicators; we can be change agents. We can build, create, and run things."
Design Matters, 2026
"The world can be our canvas. Our canvas isn't 18 by 24 inches; it can be the whole world."
Design Matters, 2026

"I can choose to be happy for the rest of my life. It is a decision; you decide what makes you happy and you choose to do that."
Design Matters, 2026

Diary of a CEO

I had this inner desire to be an entrepreneur, but I think a lot of kids only dream of what they're exposed to"——一个被本地视野限制了想象力的青少年。

  • 关键假设:工业设计是"the design of everything from a toothbrush to a spaceship"——一个能让他用画笔解决具体物理世界问题的学科。
  • 决策:选 RISD(Rhode Island School of Design)的 industrial design 专业。
"A lot of people say follow your passion. A better way to describe it is follow your curiosity, because curiosity comes before passion."
Design Matters, 2026

1999 年秋,Chesky 入读 RISD(Rhode Island School of Design)工业设计本科。 Bachelor of Fine Arts in Industrial Design 学位。

Invest Like the Best (AI Founder Mode, 2026) 上他详细复述了一段:

"I designed a child's ventilator as a student project, considering the perspectives of the scared child, anxious parents, and nurse technicians... In industrial design, the designer IS the product manager — no separate PM role exists."
Invest Like the Best, 2026

The designer should be the product manager — technical, aesthetic, and commercial constraints solved simultaneously through deep empathy."

Joe Gebbia。

Industrial design = "everything from a toothbrush to a spaceship"。

"I see this like childlike person of curiosity and wonder that I've never left that sense of wonder that I'm open to be vulnerable and guided by love."
Diary of a CEO, 2023-10-09(Chesky 关于 RISD 时期形成的"内心模型")

"Art is a question to a problem in the world and design is the answer."
Armchair Expert, 2023

  • 关键假设:他想"create things that spoke to the masses rather than fine art for a niche audience"——他想为大众做东西,不是为美术馆做东西。

"I had this inner desire to be an entrepreneur, but I think a lot of kids only dream of what they're exposed to."
Armchair Expert, 2023

"[Reading a Walt Disney biography] inspired me. I had this inner desire to be an entrepreneur."
Armchair Expert, 2023

$1,000 + Honda Civic。

The decision to leave 3DID。 他在 Diary of a CEO 上描述了离开 LA 的内心动作:

"I felt 'institutionalized' in my design career — could see the rest of my life disappearing into the horizon."
Diary of a CEO, 2023-10-09
"The difference between being unemployed and being an entrepreneur is mostly in your head; it is a mindset."
Design Matters, 2026

关键决策:从 LA 搬到 SF(2007 年夏)

Joe Gebbia 也已搬到 SF 准备做自己的设计公司 CritBuns(一种坐垫,他从 RISD 毕业作品里发展出来的)。
"[I had] maxed-out credit cards during early startup days."
Armchair Expert, 2023

"I thought of a way to make a few bucks—turning our place into 'a designers bed and breakfast'—offering young designers who come to town a place to crash."
Joe Gebbia

Gebbia "built the first Airbnb website in three days and promoted it via design blogs"——三天搭一个网站、用设计博客做发布渠道。第一版叫 airbedandbreakfast.com,定位明确是给参会人群一个酒店替代品。

Nathan Blecharczyk 加入。 Gebbia 邀请了他在 RISD 之前的一位老室友 Nathan Blecharczyk(Harvard 计算机科学毕业、当时已经做了几个商业产品)作为技术联合创始人。

"Co-founders' personalities plotted as a 'perfect equilateral triangle' on personality assessments."
Diary of a CEO, 2023-10-09

2008 年 8 月 11 日,Airbedandbreakfast.com 正式上线。

Obama O's("the breakfast of change")和 Cap'n McCain's("a maverick in every bite")两款大选主题谷物盒——印刷外包装、手工组装、塞进真的早餐谷物。

"If we could figure out how to get people to pay $40 for a $4 box of cereal, we might just be crazy enough to figure out how to get strangers to live with each other."
Stanford GSB, 2023(Chesky

4.2 Y Combinator W2009:Paul Graham 与"100 people that love you"

"People are actually doing this?"
Paul Graham, The Airbnbs (2009)

"Focus on 100 people that love you, rather than getting a million people to kind of like you."
The Airbnbs (2009)

Chesky 后来在 Stanford GSB、Tim Ferriss、Lenny's、Diary of a CEO

"It is better to have 100 people that deeply love you than to have a million people that kind of like you."
Brian Chesky

4.3 "Do things that don't scale":手动飞 NYC 拍照

这种"meet your first 100 customers in person"的执行后来成为 Chesky 给所有早期创始人的核心建议。

"It is hard to get 10 people to love anything, but it is not hard if you spend enough time with them."
Tim Ferriss Show / Masters of Scale, 2018
"You shouldn't automate too early; you should wait until the manual process is so painful that the system you build to replace it is perfectly tailored to the actual need."
Tim Ferriss Show / Masters of Scale, 2018

"The best answer to why you deserve to exist is: if I don't do it, no one else will."
Sequoia Crucible Moments, 2023

2010 年 11 月,Greylock Partners 与 Sequoia 共同领投 $7.2M Series A。

  • Brian Chesky:CEO、
  • Joe Gebbia:
  • Nathan Blecharczyk:

"Winning an argument is never more important than preserving the relationship."
Stanford GSB, 2023
"Co-founders Joe Gebbia and Nate Blecharczyk have met every week since 2009."
Stanford GSB, 2023(Chesky

这条线索在 Chesky 后来对"hiring as bottleneck"的执念里反复出现——他后来公开说自己"spends 2-3 hours per day on hiring",是 Airbnb 顶层 200 个职位的 co-hiring manager。

"If you can hire someone without my help, we aren't reaching far enough."
Invest Like the Best, 2026

第一位高管雇佣:Belinda Johnson(2011)。

"It's hard for people to hate you up close."
"90% of life is just showing up and showing someone respect."
Stanford GSB, 2023(Chesky 复述 Belinda 的智慧)

这条建议后来直接塑造了 Chesky 在 EJ 危机、Wimdu 战役、与监管者打交道时的核心策略——"engage face to face, not at arm's length"。

"This is a war between missionaries and mercenaries. The missionaries always win because they care more."
Sequoia Crucible Moments, 2023
"The best revenge against a clone isn't to beat them; it's to make them run the company long-term."
Sequoia Crucible Moments, 2023

"Mercenaries fight a different fight. Missionaries play the long game."
Brian Chesky

关键决策:拒绝收购 Wimdu(2011 年夏)

第七章:EJ 信任危机与"how do I want to be remembered"(2011 年 7-8 月)

Violated: A Traveler's Lost Faith, a Difficult Lesson Learned。

在公司内部,Chesky 经历了他后来反复描述的一次"how do I want to be remembered"决策时刻。

"If I don't know how it's going to play out, how do I want to be remembered?"
"That was, I think, the moment I really became a CEO."
CNBC Leader's Playbook, 2026-01

后来这个保障计划被升级到 $1M(Million Dollar Guarantee),并加上了房屋保险。

"We treated the issue of trust as a design problem rather than just a technical one."
Sequoia Crucible Moments, 2023
"A crisis is a forcing function; it's a terrible opportunity to waste."
Sequoia Crucible Moments, 2023

"We treated the issue of trust as a design problem... combining emerging digital signals: Facebook profiles, PayPal payments, Yelp-style reviews."
Sequoia Crucible Moments, 2023

(3) Chesky 把"principle-based decisions in crisis"内化为终身决策框架,2020 COVID 时再次使用。
"Bad companies are destroyed by a crisis. Good companies survive a crisis, but great companies are defined by a crisis."
Sequoia Crucible Moments, 2023

8.1 Snow White

Snow White and the Seven Dwarfs

他在 Tim Ferriss / Masters of Scale (2018) 上详细复述:

"To reinvent an industry, do not take inspiration directly from that industry; look at orthogonal industries."
Tim Ferriss / Masters of Scale, 2018
"[We hired a Pixar storyboard artist to map] the perfect Airbnb trip... applied the Hero's Journey narrative structure to travel experience design."
Tim Ferriss / Masters of Scale, 2018

8.2 11-Star Experience

Chesky 在 Reid Hoffman 的 Masters of Scale 第一集(2017-05-03)首次公开"11-star experience"框架。

  • 7 stars:host
  • 10 stars:
  • 11 stars:
"A six-star experience involves a personal welcome, local gifts, and tailored recommendations. A ten-star experience is going to space."
Tim Ferriss / Masters of Scale, 2018

"The difference between 5 and 6 stars is often the difference between you and your competitor."
Invest Like the Best, 2026

"A house is just a space, but a home is where you belong."
Brian Chesky, Belong Anywhere Medium

8.4 "Don't fuck up the culture"——Peter Thiel

Don't Fuck Up the Culture(2014-04-20)记录了他与 Peter Thiel 见面后问的一个问题:

Thiel

"Don't fuck up the culture."
"The stronger the culture, the less corporate process a company needs."
Brian Chesky, Don't Fuck Up the Culture (2014-04-20)

Wisdom @ Work: The Making of a Modern Elder

Time 100 Most Influential People。Time 给他的评价是 "obsession with detail and practicality"。

8.7 旧金山 Proposition F(2015 年 11 月)

"Maybe the question shouldn't be, should Airbnb exist? But maybe the question should be, how should Airbnb exist?"
Big Technology Podcast, 2023

Jony Ive

Jony Ive (LoveFrom)。 2020 年 10 月,Chesky 公开宣布 Airbnb 与 Jony Ive 的设计公司 LoveFrom 建立"a special, multi-year design collaboration"。

"You don't manage people. You manage people through the work."

Chesky 在 Invest Like the Best (2026) 上把这条建议作为他自己 founder mode 的核心来源:

"You manage people through the work. You don't manage the people, you manage the work."
Invest Like the Best, 2026
"When I tell somebody it's not good enough, I'm not saying you're not good enough. I'm saying I see potential you don't see in yourself."
Invest Like the Best, 2026

9.2 Jeff Bezos:perishable opportunities

"Jeff Bezos said, you should focus on the most perishable opportunities first. That means if you can do something later, don't do it now. If you don't do it now, you can't do it later."
Big Technology Podcast, 2023

9.3 Warren Buffett:

(1) Giving Pledge。 Diary of a CEO 上他描述受 Buffett 影响的程度:

"No one needs billions of dollars for their personal lifestyle."
Armchair Expert, 2023(Chesky 引用并内化 Buffett 的观点)

(2) Long-term thinking 与 humility。

"I think you're kind of lonely. And you probably need to renew friendships."
Barack Obama 给 Brian Chesky 的建议,Diary of a CEO 复述
"You're connected to your roots, and your roots are the relationships in your past."

"If you had asked my high school teachers if I would ever be in a position to do something like this, I don't think any of them would have picked me."
Armchair Expert, 2023(Chesky 谈 Voyager 奖学金)

Together: The Healing Power of Human Connection in a Sometimes Lonely World

"The number one killer in America is loneliness. It is worse than smoking 15 cigarettes a day and it takes the equivalent of 15 years off your life."
Brian Chesky, Armchair Expert (2023)(引用 Murthy 的研究)

Murthy 的影响直接推动 Airbnb 后来把"connecting people, not just renting spaces"作为战略重心——Chesky 在 2023 年 Diary of a CEO 上把 Airbnb 未来描述为 "from a travel service to a travel community"。

她的"hard for people to hate you up close"建议塑造了 Chesky 与监管者、记者、批评者的所有面对面策略。

"During the pandemic, we lost 80% of our business in eight weeks. We had to simplify the company. We had to get back to basics."
Big Technology Podcast, 2023
"The hardest thing to manage in a crisis is your own psychology."
Stanford GSB, 2023
"You need to be optimistic, but it cannot be optimism that is delusional; it has to be rooted in truth and reality."
Stanford GSB, 2023
"In a crisis, you don't make business decisions; you make principle decisions. If you can't predict the outcome, ask yourself: how do I want to be remembered?"
Stanford GSB, 2023

"Bad companies are destroyed by a crisis. Good companies survive a crisis, but great companies are defined by a crisis."
Sequoia Crucible Moments, 2023

"I have a deep feeling of love for all of you. Our mission is not merely about travel. When we started Airbnb, our original tagline was, 'Travel like a human.' [...] I am sorry."
Airbnb 创立之初,我们最早的 tagline 是 'Travel like a human.' [...]
Brian Chesky, COVID Layoff Letter (2020-05-05)

  • Alumni Talent Directory——

10.4 决策三:raise $2B emergency debt at ~10%

"I have found that this system is far superior for Airbnb. Whether this is a good system for other companies, I'm not certain yet."
Big Technology Podcast, 2023
"A designer can do more than move pixels on a screen; a designer can design a company to have fewer parts."
Figma Config, 2023

"Being hands-on as a CEO isn't about control; it's about alignment."
Decoder, 2025

Travel as we knew it is over"——长租 + 乡村转向

他在 Fortune 上发表 "Travel as we knew it is over" 公开声明,并把 Airbnb 的产品重心快速转向:

"We transformed from a travel company into a platform for living."
Sequoia Crucible Moments, 2023
"Nearly a quarter of bookings became month-or-longer stays."
Sequoia Crucible Moments, 2023

关键决策:在最差的时候 IPO(2020 年 12 月)

第十一章:IPO 与"emptiness of milestone achievements"(2020–2021)

"My life day to day was exactly like it was before the IPO. It was as if nothing had happened."
Diary of a CEO, 2023-10-09
"Some of the saddest, most difficult periods in people's lives isn't when they fail, but when they get to the top of that mountain and realize they don't feel any different."
Armchair Expert, 2023
"After IPO, his life day-to-day was exactly like it was before — 'as if nothing had happened."
Diary of a CEO, 2023-10-09

11.1 "Adulation is like a cup with a hole at the bottom"

"Adulation is like a cup with a hole at the bottom. You keep filling it in, thinking it's love, except it just keeps coming out the bottom."
Invest Like the Best, 2026
"Don't focus on who you want to be. Focus on what you want to do."
Invest Like the Best, 2026
"Don't go into it knowing that success is going to fill some hole in you, because it's a very long lesson."
Armchair Expert, 2023

"I was making my list for my 40th birthday and I realized I hadn't kept up with the relationships."
Diary of a CEO, 2023-10-09(Chesky 自述)
"No one told me how lonely it would be, and it doesn't have to be."
Diary of a CEO, 2023-10-09

Obama 给他的"I think you're kind of lonely"那次直接对话发生在这段时期。

11.3 "Work addiction"——14,000 字 S-1

"I felt that if I was going to tell our story to the public, I needed to be the one to articulate it."
Sequoia Crucible Moments, 2023

"I felt guilty when any second I was alive but not working."
Fortune, 2023-10-09
"Achievement became a substitute for love and belonging — 'these feelings I thought were like love'."
Diary of a CEO, 2023-10-09(采访者复述)

CEO;(3) Diary of a CEO

Functional Org(2021–2024)

"If you ship a feature and no one knows about it, it doesn't matter."
Figma Config, 2023

12.2 Airbnb Blueprint:150

"Mapping 150 screens and 70 policies would create a 'shared consciousness' among leadership."
Figma Config, 2023(Chesky 自述)
"You can't do new things unless you have permission, and you only get that permission when people truly love your core product."
Figma Config, 2023

12.3 停止"mindless A/B testing"

"A/B testing functions as an abdication of responsibility when used as a substitute for strategy."
Figma Config, 2023
"Reduced the number of active projects to 10% of previous volume; each remaining project had clear strategic intent."
Figma Config, 2023(Chesky

12.4 Founder Mode(2024

核心论点:硅谷的"professional manager"传统("hire great people and trust them")对成熟创始人是错的——伟大的公司由"founder mode"运营,CEO 必须深度介入产品、招聘、关键决策。

"Great leadership isn't hiring great people and trusting them blindly — you must audit their work to know if they are actually great. Start hands-on and give ground grudgingly."
Invest Like the Best, 2026(Chesky

"I never called it founder mode. I just described my experience."
Skift, 2024-09-21

12.5 Project Hawaii(2023–2024)

"Keep the problem small, keep the team small (10-12 people). Follow 'crawl, walk, run, fly' system. Navy SEAL approach."
Invest Like the Best, 2026
"The best way to slow a project down is to add more people to it."
Invest Like the Best, 2026

12.6 Pipeline Recruiting

Chesky 在 Invest Like the Best (2026) 上详细描述了他的 hiring 哲学,与硅谷主流的"reactive search-based hiring"不同:

"Constantly meet the best people informationally. Every meeting is about getting an introduction to the next best person. Build talent 'mafias' — like the Apple design mafia or the Uber ops mafia."
Invest Like the Best, 2026
"If you can hire someone without my help, we aren't reaching far enough."
Invest Like the Best, 2026

12.7 GamePlanner.AI 收购(2023-11)

2023 年 11 月,Airbnb 以 $200M 收购 GamePlanner.AI——一家由 Adam Cheyer(Apple Siri 联合创始人)创办的 AI 公司。

"Not only did we call for regulation, we actually went to the White House with President Biden."
Big Technology Podcast, 2023

13.1 Services + Experiences

  • Airbnb Experiences
"Now you can Airbnb more than an Airbnb."
Brian Chesky, 2025-05-13 发布会
"I don't think the biggest asset in people's lives is their home; it's their time."

Amazon 成了"the everything store" for goods,但服务/体验仍然 fragmented。

13.2 Dimensional Design Language(与 Jony Ive 合作)

"Flat design was a reasonable intermediary step, but it feels outdated in the age of AI."
Decoder, 2025
"Design is shifting from flat to dimensional, vibrant, animated — a competitive advantage in the AI era."

13.3 AI Founder Mode(2026 在 Invest Like the Best 公开)

Invest Like the Best (Patrick O'Shaughnessy)

"AI will intensify founder mode — near-instant access to information eliminates the need for meeting-based culture."
Invest Like the Best, 2026
"Every person must be a 'manager-IC' who stays close to the work. People who act as pure meeting-facilitators will not survive. Design leaders must actually design, engineers must code."
Invest Like the Best, 2026
"People who act as pure therapists or meeting-facilitators will not survive this shift because they lack the necessary context to make decisions."
Invest Like the Best, 2026
"Don't focus on winning. Focus on getting all the inputs perfect. If you get everything perfect, you will win."
Invest Like the Best, 2026(Chesky 引用 John Wooden)

"Many times you want to bet on a trend or bet on the opposite of the trend, which is to say bet on the gap that a trend makes."
Decoder, 2025
"When technology stagnates, the world consolidates. When there's an explosion of technology, that creates a lot more startups."
Decoder, 2025
"Apple needs a singular product-led vision and founder-like conviction to drive next wave of innovation."

"No great designer I respect thinks a chat interface is the best interface."
Brian Chesky, 2024
"Next-generation AI interfaces should be multimodal, visual, and interactive rather than text-based chatbots."
Design Matters, 2026

"The goal is to build bedrock ideas and IP so deep that the company can survive and thrive after the founder leaves — like Disney or Apple."
Invest Like the Best, 2026
"Stay in founder mode as long as possible to institutionalize the magic before handing off."
Invest Like the Best, 2026

"I did not want to do this 10 years ago. Our first tagline was 'forget hotels."
Skift / Summer Release
"Sometimes, the best option may be a hotel."
Summer Release, 2026-05-20(指商务旅行、单晚停留等场景)
"I don't stay in a lot of hotels, and I guess I was a little ignorant about boutique hotels. I didn't understand how cool some of them were."
Summer Release

Airbnb more than an Airbnb"重品牌的延续:

"That was successful as a rebrand — the idea that Airbnb is about more than just a home. Now, we want to add more features for convenience."
Summer Release

I'm concerned about it. I'm very, very concerned about it. I'm concerned about general inflation, the cost of everything."("我很担心。

"What we're building is an ecosystem of services for every part of your trip from the time you arrive to the time you leave. It is a little bit like an app store in the sense that we're working with developers to create great integrations."
Bloomberg Talks, 2026-05-21 [00:01:29]
"While we remain open to acquisitions, our primary strategy is to partner with and elevate existing service providers around the world."
Bloomberg Talks, 2026-05-21

"Boutique and independent hotels make up about 60% of the world's hotels, but they are often disadvantaged compared to major chains like Hilton or Marriott... We offer these independent hotels a flat 15% commission, which is often lower than what they pay elsewhere."
Bloomberg Talks, 2026-05-21

"My vision is eventually every person that opens Airbnb sees something different based on what they love. I want the app to feel like it knows you."
Bloomberg Talks, 2026-05-21 [00:04:07]
"We're in the hospitality business. Our app is only as good as the sense that it feels like it knows you and is personalized to you."
Bloomberg Talks, 2026-05-21 [00:04:16]

"We do not use cloud-based APIs from external AI companies as a customer; instead, we utilize various open-source models. Crucially, all of our data is 'vaulted' within Airbnb, meaning no outside company has access to it."
Bloomberg Talks, 2026-05-21

13.8 筹建独立 AI lab(2026-06-04,媒体报道)

  • 方向可能聚焦 user interaction 与 design——Fortune 转述他的判断:travel/电商场景的 AI 需要"a rich user interface, rather than the kind of text-based chatbots popularized by OpenAI and Anthropic"(丰富的用户界面,而非 OpenAI/Anthropic 普及的文本聊天框)。

"We are now taking a giant step forward by shifting the atomic unit of Airbnb from a 'listing' to a 'person.' We want to build something like a social network in the real world where you can travel, find services, meet people, and discover communities. We have 200 million verified identities, which is our superpower."

Chesky 在 IPO 路演中明确写:"expect us to take big swings"——这是"take big swings"的具体执行。
Part 03

Design & Product

"In industrial design, the designer IS the product manager — no separate PM role exists. The designer should be the product manager — technical, aesthetic, and commercial constraints solved simultaneously through deep empathy."
Invest Like the Best, 2026

1.2 Snow White

"To reinvent an industry, do not take inspiration directly from that industry; look at orthogonal industries."
Tim Ferriss / Masters of Scale, 2018

1.3 11-Star Experience

"A six-star experience involves a personal welcome, local gifts, and tailored recommendations. A ten-star experience is going to space."
Tim Ferriss / Masters of Scale, 2018
"The difference between 5 and 6 stars is often the difference between you and your competitor."
Invest Like the Best, 2026

1.4 100 true fans

"It is better to have 100 people that deeply love you than to have a million people that kind of like you."

1.5 Do things that don't scale

"It is hard to get 10 people to love anything, but it is not hard if you spend enough time with them."
Tim Ferriss / Masters of Scale, 2018
"You shouldn't automate too early; you should wait until the manual process is so painful that the system you build to replace it is perfectly tailored to the actual need."
Tim Ferriss / Masters of Scale, 2018

1.6 Simplicity =

"Simplicity is about distilling something to its essence. To distill something to its essence, you have to understand it so deeply."
Armchair Expert, 2023

"Art is a question to a problem in the world, and design is the answer."
Armchair Expert, 2023

1.8 Not everything that counts can be counted

"Not everything that counts can be counted, and not everything that can be counted counts."
Stanford GSB, 2023(Chesky 引用 Einstein 归来的这句话)

1.9 A/B testing

"A/B testing functions as an abdication of responsibility when used as a substitute for strategy."
Figma Config, 2023

"If you ship a feature and no one knows about it, it doesn't matter."
Figma Config, 2023

"The value of great designers is going up, and the role will become as important as engineering. Design is not about how something looks; it is about how something works—it is an assembly. AI tools will allow more people to be designers because you won't necessarily need the technical craft; you will need taste. Taste is about intuition, culture, history, and understanding where the world is going."

"The difference between being unemployed and being an entrepreneur is mostly in your head; it is a mindset."
Design Matters, 2026

2.2 Just start making something

"Just start making something, rather than seeking prestige."
Stanford GSB, 2023

3.3 The "how" creates the "what"

"It turns out the how you do something creates the what."

Big Technology Podcast, 2023

"A designer can do more than move pixels on a screen; a designer can design a company to have fewer parts."
Figma Config, 2023

3.8 Manage the work, not the people

"You manage people through the work. You don't manage the people, you manage the work."
Invest Like the Best, 2026(来自 Jony Ive 的建议)

3.9 Pipeline recruiting

"If you can hire someone without my help, we aren't reaching far enough."
Invest Like the Best, 2026
"Constantly meet the best people informationally. Every meeting is about getting an introduction to the next best person."
Invest Like the Best, 2026

"We are extremely discerning with M&A because we operate like Apple in its early days—one app, one brand, and one functional organization. It is difficult to bolt on a large company when you don't have autonomous divisions. We are interested in smaller companies that integrate easily, particularly those with talent related to AI."

它也与主题 A(designer-as-CEO:少零件、强对齐)一脉相承:组织结构决定了它只能吞下能被整合成"更少零件"的东西。

(The Art of Hiring, 2024)

在 2024 年 10 月(PG《Founder Mode》发表后一个月)的 The Art of Hiring 访谈里,Chesky 给出了 founder mode 招聘侧最完整的操作细节。

"A manager that doesn't know how to do the job they're managing is like a cavalry general who can't ride a horse."
The Art of Hiring, 2024 [00:07:28]

"Every potential hire is guilty until proven innocent. It is the opposite of our justice system."
The Art of Hiring, 2024 [00:28:38]

"And many of you will hire people and unfortunately the executives have more experience bullshitting you than you have experience detecting their bullshit."
The Art of Hiring, 2024 [00:20:00]

他的 references playbook(转述自访谈):(1) 开场承诺 off the record、永不归因——越匿名越诚实;(2) 要求讲具体做了什么,追问到第三层("never the first answer, always the third answer");(3) 问"需要提防什么/一条发展建议";(4) 关键测试——"who's the best person you ever worked with?" senior 岗位从结果倒推("what products do I admire → who actually built them",警惕只看 Google 等品牌履历);junior 岗位看 energy/passion/learning agility;自己不懂的职能(finance/legal)假设自己无法评估技术胜任力,请前 CFO、技术顾问代面。 他面试了 Airbnb 前 400 名员工:"wish I interviewed the first 1,000";建议 CEO 一直面到招聘团队"stage the intervention"(集体劝阻)之后,再面两年。

"A pitcher never takes himself off the mound."
The Art of Hiring, 2024 [Q8]

这与"everyone always says, I waited too long to fire someone, but I never did it too fast"(人人都说换人换晚了、没人说换早了)合起来,构成他对"何时换人"的完整答案。

"One counter[intuitive] tip is to, at the very end of the process, try to talk them out of the job."
The Art of Hiring, 2024 [00:35:32](transcript 原文作 "countertuff",据上下文为 counterintuitive)

"Men wanted for hazardous journey. Small wages, bitter cold, long months of complete darkness, constant danger, safe return doubtful, honor and recognition in case of success."
The Art of Hiring, 2024 [00:36:59](Chesky 引 Shackleton 广告)

其余手法:在候选人身上花大量时间(他类比 Marc Andreessen 当年"紧追不舍"争取投资 Airbnb 的方式)、让候选人信任的人打电话、告诉对方你为 TA 看到的潜能("my job is to see potential in you that you don't see in yourself"——与 4.5 的 ILTB 2026 表述一致,说明该说法至迟 2024 年已定型)、对 top performer 敢于 overpay、把 panel 预先"卖"给候选人(panel 既能 close 也能劝退人)。

Decisions & Leadership

"In a crisis, you don't make business decisions; you make principle decisions. If you can't predict the outcome, ask yourself: how do I want to be remembered?"
Stanford GSB, 2023

"The hardest thing to manage in a crisis is your own psychology."
Stanford GSB, 2023
"You need to be optimistic, but it cannot be optimism that is delusional; it has to be rooted in truth and reality."
Stanford GSB, 2023

4.3 Founder Mode:先 hands-on,再 grudgingly 退让

"You should start hands-on and give ground grudgingly, rather than letting go early and having to spend years unwinding the empire they built in the wrong direction."
Invest Like the Best, 2026

4.4 Hands-on 是 alignment 不是 control

"Being hands-on as a CEO isn't about control; it's about alignment."

"When I tell somebody it's not good enough, I'm not saying you're not good enough. I'm saying I see potential you don't see in yourself."
Invest Like the Best, 2026

4.6 Inputs > Outcomes

"Don't focus on winning. Focus on getting all the inputs perfect. If you get everything perfect, you will win."
Invest Like the Best, 2026(引用 John Wooden)

4.7 Bezos 的 perishable opportunities

"Jeff Bezos said, you should focus on the most perishable opportunities first. That means if you can do something later, don't do it now. If you don't do it now, you can't do it later."
Big Technology Podcast, 2023

4.8 Belinda Johnson 的"hate up close"

"It is hard to hate someone up close, and building those bridges is the only way to find win-win solutions."
Stanford GSB, 2023

"Once you go public, you have to develop thick skin and realize that your valuation is not your value. If you associate your self-esteem with your stock price, the morale of your company will yo-yo."
TBPN, 2025-10-23 [Q3]
"Jeff Bezos once told me, 'Today's poster boy is tomorrow's pinata.' You have to ignore the daily fluctuations and focus on creating a great product, knowing that the market will eventually reward you for it."

"Just because you had a front row seat at a bunch of companies doesn't mean you now know how to run a company or advise other people to run a company."
The Art of Hiring, 2024 [00:42:27](原语境类比:NBA 场边座位 ≠ 会执教)

分歧发生时的手法与他对待一切"错误建议"一致:判断对方是在做 misappropriate pattern recognition(把别处的模式错误套用到你身上),然后"把他们带进问题的细节里"——"the more you walk them through the details of the problem, the more you're likely to take them on a journey";同时争取其他有能力的 board member 支持。

Armchair Expert, 2023(引用 Murthy 的研究)

6.8 Chip Conley:modern elder

Wisdom @ Work: The Making of a Modern Elder

Strategy & Industry

Big Technology Podcast, 2023

"Many times you want to bet on a trend or bet on the opposite of the trend, which is to say bet on the gap that a trend makes."

Decoder, 2025

7.5 Apple vs Amazon

7.8 Apple 在 Tim Cook 之后

"Apple needs a singular product-led vision and founder-like conviction to drive next wave of innovation."

"I did not want to do this 10 years ago. Our first tagline was 'forget hotels."
Skift / Summer Release

2024"I never called it founder mode"的澄清是同一种沟通模式。

"It is a little bit like an app store in the sense that we're working with developers to create great integrations."
Bloomberg Talks, 2026-05-21

"My vision is eventually every person that opens Airbnb sees something different based on what they love. I want the app to feel like it knows you."
Bloomberg Talks, 2026-05-21

"My view is to do what is best for the customer, not just what protects our business model. If a 15% commission creates an incentive to go off-platform, we should change the model. We might lower the take rate for repeat business, offer loyalty programs, or explore membership models. We must align our incentives with the customer experience."

Philosophy, Loneliness, Belonging

8.1 Adulation =

"Adulation is like a cup with a hole at the bottom. You keep filling it in, thinking it's love, except it just keeps coming out the bottom."

Belong Anywhere Medium

"If we could just realize that the other is not so other. People are mostly fundamentally good and we are statistically 99% the same."
Armchair Expert, 2023

8.7 Imposter syndrome

"I'm not what I think I am. I'm not what you think I am. I am what I think you think I am."
Diary of a CEO, 2023-10-09

"I was just so obsessed with designing a world that was different and better than the one I was in."
Diary of a CEO, 2023-10-09

8.9 Loneliness epidemic

"The number one killer in America is loneliness. It is worse than smoking 15 cigarettes a day and it takes the equivalent of 15 years off your life."
Armchair Expert, 2023

9. 关于 AI 与未来 / AI & The Future

9.1 AI 强化 founder mode

"AI will intensify founder mode — near-instant access to information eliminates the need for meeting-based culture."
Invest Like the Best, 2026
"Every person must be a 'manager-IC' who stays close to the work. People who act as pure meeting-facilitators will not survive."
Invest Like the Best, 2026

9.2 chat box

"No great designer I respect thinks a chat interface is the best interface."
Brian Chesky, 2024
"Next-generation AI interfaces should be multimodal, visual, and interactive rather than text-based chatbots."
Design Matters, 2026

"From a business standpoint, I think AI is the best thing that ever happened to Airbnb."

"The biggest risk to AI is not that it will replace us, but that AI becomes us and we can't discern the difference."
Armchair Expert, 2023

"Technology should not be thought of as good or bad; it should be thought of as power. Nuclear energy can light up a city or destroy a city; it's only how you use it."
Armchair Expert, 2023

"We are entering the second half of the chessboard of technological progress. You're going to experience 100 years of human history in the next 20 or 30 years."
Armchair Expert, 2023

"Digital platforms have replaced physical community (mall, theater, grocery, office) — physical world becomes primary place for true connection."
Armchair Expert, 2023(采访者复述 Chesky 的判断)

"People overestimate what they can do in a year and underestimate what they can do in 10 years."
TBPN, 2025-10-23 [00:00:00]
"People are wildly overestimating the societal impact in the next two to four years, but they are likely underestimating the profound changes coming in 10 to 15 years. AI is currently in a 'gold rush' phase where the 'gold' is intelligence... the real shift will happen when consumer apps become AI-native, which will take three to five years, not one."
TBPN, 2025-10-23 [Q1]

比 9.6「棋盘下半程」更具操作性的一次校准:他把"当前多为 enterprise、consumer-scale AI 尚未到来"作为判断锚点,给出 3–5 年的 consumer AI-native 时间窗,并保留"every tech company will eventually have to become an AI company or cease to exist"的终局判断。

"I don't believe a few companies will own the entire internet. The models available in ChatGPT are accessible to everyone via APIs, and even if you use a model that is three to six months behind the frontier, the average consumer cannot discern the difference for most tasks. I view AI like electricity: it will be ubiquitous... platforms like ChatGPT will eventually be just another channel, provided they build a robust SDK that allows us to maintain our customer relationship."

Identity & Personal

10.1 Curiosity > Passion

"A lot of people say follow your passion. A better way to describe it is follow your curiosity, because curiosity comes before passion."
Design Matters, 2026

"I was just so obsessed with designing a world that was different and better than the one I was in."
Diary of a CEO, 2023-10-09

"I see this like childlike person of curiosity and wonder that I've never left that sense of wonder that I'm open to be vulnerable and guided by love."
Diary of a CEO, 2023-10-09

10.4 Don't focus on who you want to be

"Don't focus on who you want to be. Focus on what you want to do."
Invest Like the Best, 2026

"If you had asked my high school teachers if I would ever be in a position to do something like this, I don't think any of them would have picked me."
Armchair Expert, 2023

"Artists and designers aren't just communicators; we can be change agents. We can build, create, and run things."
Design Matters, 2026

10.8 World as canvas

"The world can be our canvas. Our canvas isn't 18 by 24 inches; it can be the whole world."
Design Matters, 2026

10.9 Hosting Airbnb 物业

Chesky 在 Fortune (2023-07-04) 上谈到他亲自住自己的 Airbnb 物业,并曾以"普通 host"身份接待 guest——保持"not an ivory tower CEO"的连接。

10.10 Giving Pledge

"No one needs billions of dollars for their personal lifestyle."
Armchair Expert, 2023

"If you can change your body, you can change your life. Growing up, I didn't think I could design the life I wanted, but bodybuilding taught me that you have agency over your own reality... you cannot get in shape in one day; it requires consistency over time. Building a company is the same—it is not about the single flash of an idea, but the daily, consistent effort. You build a company one day at a time, just as you build your body one repetition at a time."

Chesky 自己在 Figma Config (2023) 上把这条主线总结为:"a designer can do more than move pixels on a screen; a designer can design a company to have fewer parts."

(Trust as System)

We treated the issue of trust as a design problem rather than just a technical one."

主题 D:Mentor pyramid

  • Walt Disney(已故,通过传记)→ 故事板方法 + 想象世界
  • Steve Jobs lineage(已故,通过 Isaacson 传记 + Jony Ive)→ 把"做工具的设计美学"等价于"做公司"
  • Jeff Bezos(远距离)→ perishable opportunities + long-term thinking
  • Belinda Johnson(早期高管)→ "hate up close"
  • Chip Conley(modern elder)→ hospitality
  • Reid Hoffman(早期投资人 + Masters of Scale 主持人)→ 把 11-Star 框架公开化
  • Jony Ive(2020+)→ "manage people through the work"

  • 2011 年 EJ trashing(信任危机)→ Host Guarantee 系统,"how do I want to be remembered"决策原则
  • 2020 年 COVID(80% 收入损失)→ 功能制重组、$2B emergency debt、"travel as we knew it is over"、长租转向、IPO
"Bad companies are destroyed by a crisis. Good companies survive a crisis, but great companies are defined by a crisis."

CEO。Diary of a CEO、Armchair Expert、Fortune IT WAS SO DARK WE NEARLY DIED"、"adulation is a cup with a hole"、"I felt guilty when any second I was alive but not working"这些内心状态讲出来。

  • Barcelona / Berlin:
  • Tokyo Minpaku Law (2018):60%

2. Wimdu

"A company's not a family."

5. Founder Mode

I never called it founder mode"的澄清——这本身可以被读为他对副作用的认知。

6. 2025 services / experiences

  • 监管风险:services(特别是 personal trainers, masseurs 等)会引发新一轮监管问题——许多专业服务受地方执照法约束
